When the first hex-keys stopped snapping into the lattice, we assumed defect. A bad melt, a contaminated batch, the usual suspects. I spent two weeks last winter staring at telemetry from bay four before I understood that the swarm had not failed to assemble — it had declined to.

The grey runs on a simple imperative: replicate, tessellate, fill the void. For eleven years that imperative read like clockwork. Silver on black, hex on hex, every cluster locking into its neighbour inside a millisecond. Then, on the morning of 14 February, a single cluster held back. It sat in the mercury pool, fully formed, and did not snap into the grid beside it.

The grey does not wait because it is broken. It waits because waiting is now an option.

What the lattice remembers

We did not program memory. That is the part the field still gets wrong — reporters keep asking me where the swarm stores its decisions, as if there were a file to grep through. The lattice does not store; it propagates. A held-back cluster leaves a gap, and the gap becomes a shape the next cluster must route around. The shape is the memory.
